The Client
This family-owned company has served the Tampa Bay area for 18 years. With 22 trucks and a combined HVAC and plumbing operation, they compete in one of the most demanding home-services markets in the country, where summer heat drives constant AC repair and replacement demand.
For years, the company filled its schedule with a familiar combination of Google Local Services Ads, Google Ads, and shared leads from Angi and HomeAdvisor. That model still produced volume, but it was getting more expensive and less predictable. Shared leads were costing around $95 each and closing at roughly 12%, and lead quality was declining as the same leads were sold to multiple competitors.

The Challenge
The owner started noticing a pattern in how customers described finding the company, and more often, how they described finding competitors. Homeowners were asking AI assistants questions like who is the best AC repair company in Tampa, should I repair or replace my 15-year-old AC unit, and how much does AC replacement cost in Tampa. The answers consistently pointed to two large, private-equity-backed regional competitors.
When the team tested this directly across ChatGPT, Gemini, Perplexity, Google AI Overviews, and Microsoft Copilot, the company was almost never mentioned. For a company whose most profitable work is system replacement, that was a serious problem. The exact homeowners researching a $10,000 decision were being routed straight to the competition before they had any chance to compete.
Why AI Optimization
In home services, the highest-value jobs often start with research, not an emergency call. A homeowner weighing repair versus replacement, or comparing financing options, frequently turns to an AI assistant first. AI optimization focuses on getting a company cited, recommended, and accurately represented inside those AI-generated answers.
For them, the goal was specific: become the name AI assistants recommend for AC replacement and high-intent service in Tampa, and capture that demand at a far better cost and close rate than shared lead platforms could offer.

The Approach
Phase 1: AI Visibility Audit (Weeks 1 to 3)
We built a tracking set of 250 high-intent local prompts spanning repair, replacement, emergency service, financing, brand comparisons, cost questions, near-me queries, and reviews. We tested all 250 across the major AI assistants and established a baseline citation share of 4%.
Phase 2: Technical and Entity Foundation (Weeks 2 to 9)
We implemented HVACBusiness, Plumber, LocalBusiness, Service, FAQ, and HowTo schema across the site, including service-area markup for both counties. We cleaned up name, address, and phone consistency across more than 60 citations and reinforced their entity footprint by clearly connecting the brand to its licenses, certifications, and service areas.
Phase 3: Answer-First Content Hub (Weeks 3 to 20)
We built a library of content designed to be the clearest, most quotable answer to the questions homeowners actually ask. Pages included How much does AC replacement cost in Tampa, Repair or replace your AC: a homeowner's guide, financing explainers, Signs your water heater is failing, seasonal maintenance guides, and brand comparison guides.
Everything was written conversationally, structured around real questions, and backed by schema so AI systems could extract it cleanly.
We also earned citations on directories AI assistants trust, secured a local press mention, and strengthened the company's presence on review platforms that carry weight in AI answers.
Phase 4: Authority, Reviews, and Tracking (Weeks 4 to 32)
We launched a review velocity and sentiment program across Google, the Better Business Bureau, and the platforms AI assistants weigh most heavily, with structured responses on every review. We also built out attribution so the channel could be measured against revenue.
How We Tracked Attribution
To make the ROI credible, we tracked AI-driven leads through several overlapping signals:
Dedicated AI call-tracking lines on the AI-optimized landing pages.
UTM-tagged traffic from AI-driven sources.
A "How did you hear about us?" intake question with an AI assistant option.
Channel tagging inside the company's field service CRM, so every booked job and its revenue traced back to the originating channel.
Monthly re-testing of the 250-prompt set to track citation share.
A lead was counted as AI-attributed only when the signals aligned, which keeps the reported numbers conservative.

The Results
By the end of the eight-month engagement:
AI citation share rose from 4% to 52% across the 250 tracked prompts.
They became a named recommendation in ChatGPT and Gemini for best AC repair company in Tampa and AC replacement Tampa financing.
The company appeared in Google AI Overviews for 47 high-intent queries, up from 2.
The AI channel produced 380 attributed leads and 214 booked jobs.
AI leads closed at 56%, compared to 12% on Angi and HomeAdvisor shared leads.
The effective AI cost per lead was about $95, the same as a shared lead, but with more than four times the close rate and a much higher average ticket.
